What’s the best way to turn messy operations into standardized, repeatable workflows?
Map how the work actually happens today, design the simplest version that still works, give every step an owner, write down the decision rules for exceptions, then put the workflow where the work already happens. The order matters: most standardization projects fail because they start at step two — designing an ideal process for a business nobody has mapped.
The sequence that works
- 1. Map reality. Document how work truly flows today, including handoffs, delays, workarounds, and exceptions.
- 2. Design the target. Remove steps that add nothing. Aim for the simplest version that still produces the right outcome.
- 3. Assign ownership. Every step gets a name attached — not a department.
- 4. Write the decision rules. Define what happens when the normal path doesn’t apply, and when to escalate.
- 5. Embed it. Tie the workflow to the tools people already use so following it is the easiest option.
- 6. Review on a cadence. A process with no owner and no review date quietly rots.
